I was having coffee with a remarkably accomplished German executive last month when she shared something that stopped me completely. She’d just been offered a promotion to lead operations across Southeast Asia – a role that would essentially position her as one of the most influential voices in regional automotive manufacturing.
Her response to this career-defining opportunity? “I’m not sure I can do it without seeming like a typical domineering German.”
This brilliant woman, whose engineering expertise had revolutionised manufacturing processes across three continents, was worried that projecting the executive authority her new role required would make her culturally insensitive.
It’s a concern I encounter constantly with thoughtful international leaders: How do you demonstrate the confidence and decisiveness that executive leadership demands whilst respecting diverse cultural values around communication, hierarchy, and decision-making?
The False Choice
The premise behind this concern – that you must choose between being an authoritative leader and being culturally sensitive – is based on a fundamental misunderstanding of what both authentic authority and cultural intelligence actually entail.
Most executives frame this as an either/or dilemma: either I project strong leadership and risk seeming culturally insensitive, or I demonstrate cultural respect and risk appearing weak or uncertain.
But after fifteen years of working with international executives, I’ve learned that authentic authority and cultural sensitivity aren’t competing priorities. They’re complementary leadership capabilities that actually strengthen each other when properly integrated.
Understanding Authentic Authority
Let’s start by clarifying what authentic authority actually means, because it’s often confused with dominance or cultural imperialism.
Authentic authority is about being clear regarding your expertise, decisive about strategic direction, and accountable for outcomes. It’s saying “Our market analysis indicates we should accelerate expansion into emerging markets” rather than “I think maybe we might possibly want to consider potentially exploring emerging markets.”
It’s taking responsibility for strategic decisions, standing behind your professional judgements, and communicating your conclusions with clarity and conviction.
What authentic authority is not: dismissing others’ perspectives, making unilateral decisions without appropriate consultation, or assuming your cultural approach is universally superior.
Defining Cultural Sensitivity
Cultural sensitivity, meanwhile, isn’t about minimising your professional presence or apologising for your expertise. It’s about understanding how different cultures prefer to receive information, make decisions, and implement strategic changes.
It means recognising that your German preference for direct communication might need different delivery approaches when working with cultures that value face-saving and indirect feedback. Or understanding that your American inclination toward quick decision-making might require adaptation when collaborating with cultures that prioritise thorough consensus-building.
Cultural sensitivity is strategic intelligence about implementation approaches, not uncertainty about strategic content.

The most effective international leaders I’ve worked with don’t reduce their professional confidence to accommodate cultural differences. Instead, they maintain absolute clarity about their strategic expertise whilst demonstrating sophisticated understanding of cultural preferences for how that expertise is shared and implemented.
Let me illustrate this with the German executive I mentioned. Here’s how she learned to integrate authority with sensitivity:
With her Thai team, she maintained her engineering precision and strategic clarity but presented recommendations within more collaborative frameworks that allowed for face-saving adjustments and consensus development.
With her Indonesian colleagues, she kept her decisive leadership style but invested significantly more time in relationship-building and understanding local implementation challenges before making final decisions.
With her Malaysian partners, she projected clear technical authority whilst showing deep respect for established hierarchy protocols and ensuring senior local leaders had appropriate input opportunities.
In each case, her technical expertise remained uncompromised. Her strategic clarity never wavered. What changed was her delivery approach and implementation methodology.
The Authority-Sensitivity Spectrum
Think of this integration as operating across two independent dimensions rather than a single spectrum:
Professional Authority Dimension: Your clarity about expertise, decisiveness about direction, accountability for outcomes. This should remain consistently high regardless of cultural context.
Cultural Adaptation Dimension: Your sensitivity to different preferences for receiving information, making decisions, and implementing changes. This should be strategically adjusted based on cultural context.
The goal isn’t to reduce authority when working with different cultures. It’s to maintain authority whilst adapting delivery approaches.

Strategic Communication: Present your conclusions with clarity and conviction, but frame them within communication styles that resonate with specific cultural contexts.
Instead of: “We will implement this strategy” (potentially perceived as domineering) Try: “This strategy offers the best path forward. I’d value your insights on optimal implementation approaches.”
Decision-Making: Be clear about strategic direction whilst respecting cultural preferences for decision-making processes.
Instead of: Making unilateral decisions and expecting immediate implementation Try: Presenting clear strategic recommendations whilst creating appropriate consultation and consensus-building opportunities
Feedback and Direction: Maintain accountability standards whilst delivering feedback through culturally appropriate methods.
Instead of: Direct criticism that might cause face-loss Try: Private consultation that addresses performance issues whilst preserving dignity
The Authenticity Factor
Some executives worry that adapting their communication style compromises their authenticity. This concern reflects a common misunderstanding about what authenticity means in leadership contexts.
Authenticity isn’t about maintaining identical behaviour regardless of context. It’s about being genuinely yourself whilst demonstrating respect for the people you’re leading.
Consider how you naturally adjust your communication style when speaking with your CEO versus your team versus your family. You’re authentically yourself in each context, but you intuitively adapt your approach based on what will be most effective and appropriate.
International leadership requires the same sophisticated awareness, just applied across cultural rather than hierarchical contexts.
